Maintainer ruling: only Hermes and only its packaged package managers
(uv/pip/node/npm) are ever used; no PATH fallback when the managed tool is
missing, no "prefer the user's if new enough".
- hermes_constants.find_node_executable: node/npm/npx resolve to PM's
installed copy or None. Every caller already pm.ensure()s on None, so a
missing runtime is now provisioned instead of silently borrowing the
user's Node (native-addon ABI / npm cache mismatches).
- agent/lsp/install._install_npm: pm.ensure('npm') when PM npm is absent,
instead of failing over to whatever npm is on PATH.
- gateway._append_node_dir_for_service: stop baking the invoker's PATH node
dir into generated systemd/launchd units.
- main_install_repair._resolve_node_runtime_npm: drop the PATH re-scan for
another npm.
- source_build.source_product_current: run the freshness reader only with
PM's node.
- doctor: Node/npm rows and npm audit use PM's copies (Termux APT distro
keeps its system Node).
- install.sh ensure_uv / install.ps1 Get-Uv: always stage the pinned uv
artifact; delete the "uv on PATH if new enough" developer shortcut.
Known-path tables build rows with nested os.path.join() calls, which the first scanner missed.
Walking nested arguments covers those tables.
The allowlist lives in tests/fixtures/ because tests/data/ is gitignored.
Merge fallout (my resolution errors, all caught by CI):
- hermes_cli/backup.py + gateway.py: `theirs` on those hunks re-imported clusters HEAD had
already moved to backup_restore.py / kept in the facade. backup.py loses the 349-line
duplicate (main's #110179 fix is ported into backup_restore._import_db_member); the
systemd service-unit cluster returns to gateway.py (PM's _prepare_service_launcher /
_pm_managed_node_dirs / _systemd_command have no home in main's extraction) with main's
utf-8-sig read. gateway_service_unit.py is dropped.
- gateway/run.py: main's plugin-update chore is not profile-scoped (the housekeeping
ordering test pins the scope/drain sequence).
- pyproject + 30 test files: `import yaml` -> `import hermes_yaml as yaml` (pm-clean has no
pyyaml); gateway/config._bundled_platform_manifest_name reads through hermes_yaml.
- tests re-seamed onto pm-clean's shape: residency admission (installed_engine),
supervisor child env (binary is a constructor argument), update import guard
(update_cmd_deps is gone; our probe already scrubs PYTHONPATH — both #115032 invariants
pass), shallow-count git responses (stash path asks `status --porcelain -z`); dropped
tests for retired code (_run_node_bootstrap/_ensure_tui_node, Windows resume demotion).
- tests/tools/test_local_env_blocklist.py: restore the two helpers the suite-reduction
commit dropped and the blocklist import.
Real fixes:
- pm: classify_uv_failure/ResolutionConflict move beside the uv runner (pm.environment,
stdlib-only). pm.workspace imports tomllib at module level and cannot load on the 3.10
bootstrap python that streams uv output in the Docker arm64 image.
- tools/browser_tool.warm_agent_browser_npx_cache: back as a permanent definition — it is on
the frozen old-updater surface, and the revert-scheduled compat pointer does not count.
- hermes_cli/memory_setup: the dashboard's pip row uses pm.environments.
running_from_selected_environment for installed vs restart_required.
- scripts/windows-build-deps.ps1: export DISTUTILS_USE_SDK/MSSdk so setuptools trusts the
primed MSVC environment instead of asking vswhere (`env -i` test runner on win32-arm64
compiling ruamel-yaml-clib); run_tests.sh forwards them.
- tests/pm/test_windows_build_deps.py: start the protocol test from a parent env without the
toolchain variables the runner job already exports.
- tests/conftest.py scrubs HERMES_BUNDLED_PLUGINS (Nix-wrapped hermes on the dev host);
tests/home_io_guard.py treats sys.path site-packages under the real home as the
interpreter's installation (PM-activated developer shell).
- tests-js: four `curly` lint errors from main's new scripts.
Branch semantics kept where main and PM disagree: update_cmd_deps.py,
constraints-termux.txt, the Electron update-api-check module and the
post-swap hand-off test stay deleted; the pending-fleet-restart catch-up
and the local_runtime tag/download ladder stay retired (PM owns engines).
Ported from main onto the branch's shape: profile_scoped_chore for the
auto-archive and plugin-update housekeeping chores, the local-runtime
cross-process boot lock and residency cap, the checkpoint tmp_pack sweep,
the cua daemon-liveness status probe, the remote-served Desktop update
flag (posix.sh / windows.ps1), sign-in for env-pinned remote gateways
(urlDisabled on RemoteSetupFields), the uvloop extra split (uvicorn
without [standard]), and the umask-scoping spawn test.
uv.lock regenerated with pm.build_env --lock-only; new utf-8 reads from
main switched to utf-8-sig (check-windows-footguns).
hermes_yaml (ruamel, YAML 1.2) raises its own YAMLError and needs a quoted
URL in flow mappings; the pre-argparse interface probe in main.py is an
allowlisted raw config read; the compat-pointer walker forwards onerror;
tools/lazy_deps.py is a retirement shim with no uv call site; _self stays on
the frozen old-updater surface; the tzdata marker also carries the Python floor.
Two CI reds from the previous commits.
benchmark_browser_eval.py moved from scripts/ (exempt) to evals/ and its
bare shutil.which("npx") tripped test_no_unreviewed_bare_managed_runtime_
lookups. evals/ are standalone user-invoked benchmark programs, the same
class as scripts/ and skills/, and three other eval files already call
which() the same way; the guard just never saw them because the harness
that carried them lived under scripts/. Exempt the directory.
list_os_marked_tests.py used Path.rglob, which raises FileNotFoundError
when a __pycache__ directory disappears mid-scan (a sibling job in the
same workspace). The managed-runtime guard already switched to os.walk
for the identical TOCTOU; do the same here. Same output, sorted.
Build TUI, web, desktop UI and runnable agent products from explicit
prepared inputs. Keep dependency preparation separate from distribution
packaging, with PM and native builds sharing uv environment construction.
Docker copies compiled frontend products instead of build dependencies.
Nix retains uv2nix environments and consumes shared assembly through store
references. Native desktop and Termux use the same launcher and frontend
contracts. Preserve the independent PM runtime and source imports from
arbitrary working directories.
Keep failed frontend builds from replacing the previous product, reject
source/output overlap, and bound dependency-process output draining.
Include hermes_wisdom in the Nix wheel: real CLI smoke tests exposed its
missing package declaration on the base revision too.
Verified focused Python and JavaScript suites, Docker build/runtime checks,
Nix desktop and CLI/ACP checks, standalone TUI and packaged Electron PTY,
and real full-Chromium interaction. Native signed installers, Android device
installation and the full repository suite remain CI verification.
Pin uv and uvx to the PM interpreter instead of ambient Python discovery.
A matching dependency stamp cannot prove that installed files still exist.
Repair now rebuilds the recorded workspace and lock in a fresh generation,
checks startup imports, and publishes the selection only after success.
Run startup recovery before dependency activation. Keep manual PM repair
reachable when the selected environment is damaged. Preserve plugin
selection, retry ownership, and the previous generation on failure.
Remove the separate pip, ensurepip, per-extra, and install-time quarantine
ladders. Keep orphan launcher restoration.
Verification: 717 targeted tests passed on native Windows ARM64, with
56 skipped. Ruff, diff checks, and the source-scoped compat check passed.
A disposable real Hermes install recovered deleted YAML and dotenv files,
then printed CLI help with exit 0. Its lock and stamp stayed unchanged.
The full suite and a release build were not run for this change.
Prepare dependency generations before selecting them. Keep shipped tool
bytes separate from writable additions, and store facts beside their entries.
Validate proposed plugin sets before config publication. Restore the previous
config if the facts write fails.
Consolidate duplicate updater, backup, setup, and voice helpers. Repair
launcher selection, dependency consumers, download ownership, update feeds,
and native Windows process and file handling.
Verification: 206 changed/prior-failing Python files reported 4630 passed,
one failed, and 330 skipped. Fix the remaining Hindsight fixture boundary.
The final targeted rerun reported 234 passed and two skipped. The store
review regression batch reported 83 passed and one skipped. Desktop
TypeScript checks, 56 selected Electron tests, 24 release tests, and the
removed-import/compatibility guards passed.
This is an integration checkpoint, not full audit acceptance. The complete
Python suite has not run on this fixed tree. Crash-atomic plugin publication,
generation cleanup, receipt correlation, and packaged lifecycle acceptance
remain open in docs/pm-audit-status.md.
Path.rglob raises FileNotFoundError when a directory disappears between
listing and scandir — a sibling CI job creating/removing its sdist
extraction (hermes_agent-<ver>/) killed test_allowlist_has_no_stale_entries
on run 33531869442. Switch to os.walk (tolerates vanishing dirs) with
top-level pruning of exempt and packaging dirs; file set is byte-identical
(886 files verified old==new) and a 30-scan churn harness that reliably
exercised the window shows zero errors.
Introduce the pm store: a unified, hash-verified package store that
replaces lazy_deps and the old installer's ad-hoc tool downloads.
Store tools are provisioned on PATH (ffmpeg, node/npm via pinned uv),
with a resumable 8-way downloader, verify() returning failure reasons,
and adopt() made EPERM-safe. chromium ships in the payload for every
target. The 3600-line install.sh is replaced by a staged bootstrapper
(heavy deps are pm's job after this); setup-hermes.sh, Dockerfile and
nix pin tables are rewired onto the store. Old install-script tests,
lazy_deps/managed_uv/build_info, and the ps1/bash installer test
batteries are removed with the machinery they tested.
Rebuilt from ethie/pm onto upstream/main (ac6c8028e0) after the
utf-8-sig sweep. 16 hot files (main also churned them) hand-merged:
platform adapters, main.py, electron/main.ts, tui_gateway/server.py,
cua_backend, installer-tests workflow, install.sh (full rewrite),
setup-hermes.sh, plugins doc.
The bare-which() scanner rglobs the repo root; a CI job that builds the
wheel leaves an sdist extraction (hermes_agent-<version>/) in the
workspace, and the scanner re-found every already-exempted call site
under that versioned prefix — which can never match an _ALLOWED key —
failing the guard on untouched code (flaked PR #93420's Python-tests
job). _source_files now skips build/, dist/, *.egg-info, and any
top-level dir carrying PKG-INFO.
A/B: planted a fake hermes_agent-9.9.9/ sdist with a which('node')
site — old scanner 1 failed, fixed scanner 7 passed, clean tree
unchanged.
Hermes installs runtimes for itself — `uv` at `$HERMES_HOME/bin/uv`, Node
at `$HERMES_HOME/node` — and neither directory is on an arbitrary
process's PATH. Every `shutil.which("node"/"npm"/"npx"/"uv")` in Hermes's
own code therefore has two failure modes: the managed runtime is invisible,
so the caller reports "not installed" or degrades to a slower tier on a
machine that has exactly what it needed; and when a system copy also
exists, the one Hermes does not own wins.
Routed the Hermes-owned call sites through managed-aware resolvers:
- `agent/lsp/install.py`, `hermes_cli/dep_ensure.py`, `hermes_cli/main.py`
(`_make_tui_argv`), `hermes_cli/tools_config.py` (`_run_post_setup`) now
use `find_node_executable()`.
- `hermes_cli/tools_config.py::_pip_install` and `hermes_cli/setup.py`'s
vercel install use `ensure_uv()` (installing uv is in scope during setup,
and the Windows installer's `uv venv` does not seed pip, so the fallback
tier is "No module named pip"). `tools/lazy_deps.py` uses `resolve_uv()`
— a lookup, not a bootstrap, because it runs mid-turn for an optional
dependency and downloading a runtime as a side effect exceeds what the
caller asked for.
- `hermes_cli/gateway.py`: extracted `_append_node_dir_for_service()`,
shared by the systemd unit and launchd plist generators, which appends
the managed dirs before the PATH-resolved one. A service definition is
written once and survives reboots, so resolving a system Node that
happens to lead the installing shell's PATH bakes the wrong interpreter
in permanently. Managed dirs are profile-scoped, so each profile's unit
still names its own Node; the existing symlink-parent rule (don't
`.resolve()`) is preserved verbatim.
- `tools/environments/local.py`: the terminal tool's subshell PATH gains
the managed dirs, appended alongside the sane entries rather than
prepended — a tool the user deliberately put on their own PATH still
wins, and the managed one only fills a gap. This is also what makes the
bare `which("uv")` in `tools/env_probe.py` correct: that probe reports
the environment the *model* sees, and the model can only run what is on
that subshell's PATH.
`scripts/install.ps1`: the persisted User PATH update becomes
`Set-ManagedNodeFirstOnUserPath`, a move-to-front rather than an
add-if-missing. Installs made by an older install.ps1 already have the
managed dir in User PATH — at the tail, behind a system Node — and an
add-if-missing check sees it present and leaves that ordering in place
forever, so the users the bug hurt would never be repaired. Unrelated
entries keep their relative order (empty segments included; a trailing
`;` is legal and the installer's other PATH code preserves them),
duplicates collapse, and it writes only when the string actually changes.
Tests:
- `tests/test_managed_runtime_resolution.py` — AST guard that fails any
new bare `which()` for a managed runtime, with a short justified
allow-list and a companion test that fails when an allow-list entry goes
stale. Reading source is banned by AGENTS.md and this is the documented
exception: the property is "no call site anywhere spells it this way",
which no runtime seam can observe.
- `scripts/ci/test_install_ps1_path_migration.ps1` — behavioral, not a
source regex: it lifts the real `Set-ManagedNodeFirstOnUserPath` out of
install.ps1's AST and rewrites only the two registry calls into an
in-memory store, so the shipped split/dedupe/prepend/change-detection
logic executes for real. Not in the default lane (Linux runners have no
PowerShell host); runs under `pwsh`. 13/13 assertions pass.
